E-Commerce Overhaul — Shopify Optimization + Enterprise Portal

Food distribution company — B2B Shopify stores for direct clients and trading partner brands

100%
Support tickets eliminated
1,000+
Overlapping rules removed
100%
Customers migrated off legacy platform

The Problem

Customers locked out with no indication. A thousand overlapping visibility rules. A legacy platform blocking any automation.

  • Customers frequently locked out without knowing — no login status indicator — generating constant "store is broken" support emails
  • Bizarre pagination: products scattered randomly across pages 1–12, not showing sequentially
  • Product visibility controlled by 1,000+ overlapping rules causing scale and display issues
  • Poor UX/design hurting professional credibility in B2B relationships
  • Legacy ordering platform (Lilypad Vortex) with limited automation potential
  • No ability to enforce brand/product restrictions for multi-location chains
  • Manual processes throughout order fulfillment with no clear path to automation

What I Did

Executed a full three-phase overhaul:

Phase 1 — UX & Technical Overhaul

  • Selected and customized theme with Amazon-style browsing (familiar UX pattern for users)
  • Fixed pagination issues via custom-built theme sections
  • Added clear login status indicators — eliminated support ticket flood
  • Significantly improved search functionality
  • Professional design appropriate for B2B relationships

Phase 2 — Enterprise Ordering Platform

  • Built custom enterprise quick-order system from scratch
  • Tag-based collection mapping — customers only see their approved products and brands
  • Prevents accidental wrong orders (e.g., wrong size coffee filters for specific locations)
  • Reusable logic across standard store and enterprise portal
  • Automated product governance for multi-location enterprise customers

Phase 3 — Platform Migration

  • Migrated 100% of customers from legacy Lilypad Vortex platform to Shopify
  • Positioned migration as "UX improvement" while enabling backend automation capabilities
  • Set foundation for future billing and fulfillment automation workflows

Key Approach

Each phase unlocked the next. The UX overhaul built trust with customers. The enterprise portal solved a governance problem the old system couldn't touch. The migration converted that trust into a platform capable of automation — something Lilypad Vortex never could have supported.

Results

  • Eliminated 100% of customer confusion and support tickets regarding login and access issues
  • Fixed product discoverability — pagination now functional and intuitive
  • Enabled brand and product governance for enterprise multi-location customers
  • Reduced order errors — customers physically cannot see or order wrong products
  • Migrated 100% of customers off legacy platform, opening automation opportunities
  • Removed 1,000+ overlapping visibility rules, improving performance and scalability
  • Zero login-related support emails since implementation
